The Diagnosis

Helping a premium bed maker turn digital demand into higher-quality sales opportunities

Revival Beds sells bespoke, handmade beds, mattresses and bedroom furniture using traditional techniques and natural materials. Its products sit at the premium end of the market, with many beds priced above typical e-commerce impulse-purchase territory. Customers often take three to six months to decide, and many want to visit the showroom, request samples or speak to the team before committing.

The business had recently shifted from a lead-generation model toward an e-commerce one. That created a new challenge. The website now needed to support deposits, product configuration and online revenue, while still encouraging the offline behaviours that matter for high-value sales.

On top of that, revenue had declined since 2023. The paid account was too focused on brand activity, the website had friction points, and the premium service experience was underplayed. The objective for us was to rebuild commercial momentum by improving online efficiency, supporting showroom demand and giving customers more confidence to buy. 

The Approach

Building a joined-up strategy across paid media, SEO and conversion improvement

Door4 approached the programme as a performance partnership, rather than a single-channel fix. The client initially wanted PPC and SEO support, but the early review showed that traffic quality, technical foundations and on-site conversion all needed to work together. UX became a core part of the plan because better traffic still needs a persuasive, easy buying journey.

We started with product research, competitor review, customer review analysis, GA4 behaviour, heatmaps and technical SEO auditing. This helped us understand what made Revival Beds different: bespoke furniture, traditional craft, experienced workshop teams, showroom advice, delivery and installation, fuel cost support for showroom visitors, and strong feedback around service.

The strategy focused on people, service and product before price or discounts. That mattered because the site was leaning too heavily on sale messaging for a premium brand. We wanted to show why the products are worth buying, reduce barriers to entry and create a better balance between e-commerce transactions, showroom bookings and sample requests.

The Execution

Making staged improvements that matched the way customers actually choose and buy

The first workstreams focused on the biggest blockers. The technical SEO audit used SEMrush and Screaming Frog to identify crawl, indexation and internal linking issues. The team prioritised actions that would help Google find the right pages and support long-term organic visibility.

At the same time, Door4 restructured Google Ads around Revival Beds’ full customer journey. The account moved away from a narrow ROI view and toward a blended model covering online deposits, showroom intent and product category growth. Campaigns were rebuilt around category and margin, branded overlap was reduced, lower-value inventory was removed from feeds, and higher-value lines were managed with tighter control.

On the website, we simplified key journeys. The client moved to a 10% deposit model, so copy across the purchase journey was clarified to explain when and how the balance is paid. Finance was repositioned as “spread the cost” and placed across category pages, product pages, basket, checkout and the header. Product configurator testing reduced confusion around wood and finish choices, while showroom and sample journeys were improved to support offline sales.

The Success Criteria

Measuring success through revenue efficiency, conversion confidence and offline pipeline growth

Success was measured against how Revival Beds actually sells, rather than e-commerce revenue alone. Online deposits mattered, but they were only one part of the picture. Showroom bookings, sample requests, phone calls, add-to-basket rate, paid media efficiency and organic visibility all became important indicators.

For CRO tests, sales alone gave too little data for reliable learning, so add-to-basket rate became a practical success measure. For paid media, we looked at deposit revenue, CPA, spend efficiency, campaign quality and the ability to scale responsibly. For SEO, the focus moved from technical health into rankings, impressions and future content opportunity.

The shared goal was commercial cadence: stronger demand, better qualified journeys and a performance model Revival Beds could scale with more confidence.

Client outcomes & beyond

Stronger demand, better efficiency and a clearer route to scalable premium growth

Six months in, the programme showed clear commercial progress. Deposit revenue more than tripled month on month in June while spend fell 38%, showing that the rebuilt paid account could generate stronger outcomes with better efficiency.

The offline pipeline also improved. Showroom bookings increased 175% from February to July, reaching the highest point of the programme. Sample requests rose 57% from April to June. These signals matter because showroom and sample interactions often lead to higher-value offline sales.

CRO work also created momentum. A two-step product configurator lifted add-to-basket rates by 39%, while a product page test increased phone calls by 67%. Organic visibility improved too, with impressions up 75% year on year by July.

Revival Beds now has a clearer performance framework, a stronger customer journey and a more disciplined route to scale.
